The client, a mid-sized fashion manufacturer based in Milan, was struggling with chronic production delays and misalignment between design, sourcing and production departments. Each collection cycle slipped by an average of 5 weeks, eroding margins and risking key wholesale accounts.

We started with a 3-week discovery phase: shadowing teams, mapping the value stream and quantifying the cost of each delay. The diagnosis revealed three root causes: lack of a single source of truth for product data, sequential rather than parallel workflows, and a leadership team flying blind on operational KPIs.

We designed a lightweight PMO and rolled out a hybrid Scrum/Kanban operating model across 9 cross-functional pods. A single PLM-style dashboard replaced 14 Excel files. Weekly cadence rituals were installed at three levels: pods, programs and steering.

Within four months production delays dropped by 68%, time-to-market for new collections went from 14 to 9 weeks and internal satisfaction climbed from 4.2 to 8.1 out of 10. The PMO is now the standard operating model and has been replicated in two sister brands of the group.
